The 48-Hour Outcome Diagnostic

Bring one economically important manufacturing or project-business problem. Leave with a defensible scope, evidence map, KPI baseline, illustrative value model and a decision on the smallest proof worth running.

Scope

Narrow enough to finish. Specific enough to act on.

The 48-hour clock starts after the scope, owners and agreed inputs are available. Calendar scheduling and customer-side access delays are outside the 48-hour working window.

01

One business boundary

One plant, project, product family, order cohort or proposal workflow—not an enterprise-wide transformation review.

02

One management decision

A specific revenue, margin, delivery, cash or productivity decision with a named executive sponsor and operating owner.

03

Up to three initial sources

Read-only exports, reports or approved documents from the systems that contain the minimum relevant evidence.

04

Up to five stakeholder interviews

Short working interviews with the people who own the evidence, make the decision and verify the outcome.

Working inputs

What we need to begin

Start with available evidence. Gaps are documented rather than disguised with assumptions.

  • A one-paragraph description of the problem and the decision leadership needs to make
  • A named executive sponsor and day-to-day operating owner
  • A representative baseline period or cohort for comparison
  • Approved exports or documents from up to three initial evidence sources
  • Existing KPI definitions, even if teams currently calculate them differently
  • Known security, customer, contractual or regulatory constraints

Working plan

The 48-hour arc

  1. 01Before hour 0

    Confirm the boundary

Agree one management problem, one accountable sponsor, the decision in scope, the baseline period and no more than three initial evidence sources.

  2. 02Hour 0–12

    Map evidence and baseline

Review read-only exports or approved documents, reconcile definitions and document missing or stale evidence. No production integration is required for the diagnostic.

  3. 03Hour 12–28

    Trace the decision and exposure

Show where the decision currently stalls, who owns it, which customer or financial outcome it can affect and which assumptions remain unverified.

  4. 04Hour 28–40

    Design the smallest proof

Define the Human + AI workflow, decision controls, KPI baseline, illustrative value range and the minimum PulseIQ evidence path needed to test it.

  5. 05Hour 40–48

    Founder-led decision readout

Review the findings, risks and 30-day proof plan. Decide together to proceed, gather better evidence or stop—without a platform commitment.

One problem. One evidence boundary. One decision on what to do next.

No platform commitment is required for the diagnostic. If the evidence does not support a credible proof, the recommendation can be to stop.
